Some are navigating a transition no one planned for. What they have in common is a leader who needed more than advice, and a mission that deserved more than a plan on a shelf.
The case studies below reflect the range of what operational infrastructure work actually looks like, from a global advocacy organization managing a $4M budget across nine countries, to a first-of-its-kind rest program for social changemakers, to a community booster club running on goodwill and spreadsheets. Different organizations, different challenges, same commitment: systems built to last.
AIDS-Free World
Building the Operational Backbone of a Global Advocacy Organization
AIDS-Free World was an international advocacy organization dedicated to ending AIDS through bold, uncompromising action. At its height, the organization operated across nine countries with a team of approximately 15 staff and a $4M global budget. When Nionne joined in 2009, the organization was a fiscally sponsored project with rudimentary systems that weren't meeting its needs. What followed was 17 years of building, refining, and sustaining the infrastructure that allowed a small, globally distributed team to do world-class work.
The Situation
AFW was doing urgent, high-stakes work across multiple time zones, currencies, and legal environments without the operational foundation to support it. Existing systems were minimal and misaligned with the organization's actual needs. The organization was also fiscally sponsored by two separate sponsors across two countries, each with their own compliance requirements, reporting standards, and financial frameworks.
The Work
Nionne built the organization's operational infrastructure from the ground up, translating the frameworks provided by its fiscal sponsors into systems that actually worked for AIDS-Free World's global, multi-currency, multi-jurisdiction reality. This included implementing a CRM, designing HR systems and international contracting frameworks, standing up grants management and compliance processes, and building financial tracking and forecasting models that worked across both U.S. and Canadian portfolios simultaneously.
In 2013, Nionne led the organization's transition to a fully remote model, a significant operational undertaking that reduced overhead by 60% with no disruption to operations. She also migrated the organization to Google Workspace, overhauled HR processes and introduced 360-degree performance evaluations, and built equitable benefits tracking systems for staff across nine countries.
When AIDS-Free World's funding landscape shifted and the decision was made to close, Nionne led the sunset with the same thoughtfulness she had brought to building it. Accounts were closed, data archived, platforms transitioned, and staff supported through the process with full transparency and dignity.
The Outcome
Over 17 years, AIDS-Free World operated as a lean, globally distributed organization with the kind of integrated, well-documented systems typically found in organizations three times its size. The dual fiscal sponsorship compliance requirements across two countries and two sponsors were managed without incident throughout. When the time came to close, there was nothing left unresolved.

The Sanctuary Fellowship
Standing Up the Operations of a Unique Rest Program for Social Changemakers
The Sanctuary Fellowship is a program designed to care for the people who take care of the rest of us. It was founded on the belief that tending to the well-being of social changemakers is not separate from the work of social change. It is essential infrastructure for it.
Nionne is a founding member, bringing the operational expertise needed to turn a bold vision into a functioning program capable of serving the social changemakers who hold up our communities but are rarely seen or supported.
The Situation
The fellowship launched without existing systems, policies, or infrastructure. The founding team had deep mission expertise, a clear vision, and a commitment to doing something that had never quite been done before.
The Work
Nionne built the organization's operational infrastructure from scratch. This included establishing financial systems and workflows, integrating key technologies, and developing the governance and compliance frameworks required to operate responsibly within a fiscal sponsorship structure.
For the inaugural Sanctuary Fellowship cohort, Nionne managed every operational dimension of the program: fellow selection logistics, travel coordination across multiple cities, vendor relationships, reimbursement workflows, and financial reporting. She also served as the on-site Rest Facilitator during the inaugural fellows' two-week sabbatical at Cornet Bay Sanctuary in Washington State, ensuring that the program's commitment to care extended to every logistical detail of the experience.
She contributed operational insight to decisions about program design, community agreements, and the wraparound support structure that makes the Sanctuary Fellowship distinct from anything else in the nonprofit space.
The Outcome
The inaugural 2025 Sanctuary Fellowship cohort was an incredible success, with fellows describing the experience as "life altering and saving." The program now has the documented processes and operational foundation to support future cohorts as it relaunches under its new identity in 2027. The Sanctuary Fellowship is also a living demonstration of something Nionne brings to every engagement: the belief that the people doing the most important work deserve the infrastructure to sustain them.
Dacula High School Band Boosters, Inc.
Bringing Nonprofit-Grade Infrastructure to a Community Volunteer Organization
The Dacula High School Band Boosters, Inc. (DHSBB) is a 501(c)(3) supporting the Dacula Falcon Marching Band in Dacula, Georgia. Like many school booster clubs, it runs on the energy of dedicated volunteers managing the financial and operational responsibilities of a nonprofit, often without formal systems, documented processes, or the kind of institutional knowledge that survives when leadership changes.
Nionne has been involved with DHSBB for four years, initially as a concessions stand volunteer and now as Operations Treasurer, bringing the same hands-on, infrastructure-first approach she applies to every client engagement.
The Situation
DHSBB had a committed community behind it but lacked the operational foundation to match. The organization's website and domain had lapsed after COVID and were never restored. Financial processes were informal, and there was no professional digital presence. Perhaps most tellingly, after years of operation, many families in the community had little visibility into how the organization's money was raised, managed, or spent.
The Work
Nionne began by rebuilding the organization's digital presence from the ground up. Recognizing that DHSBB qualified for Google's nonprofit program, she applied for and secured a Google for Nonprofits grant, giving the organization a professional, branded email presence at no cost. She acquired the organization's .org domain and built their website from scratch, replacing years of silence with a credible, functional online home that is now managed by another parent volunteer.
On the financial side, she implemented QuickBooks Online, established budget tracking and monthly financial reporting processes, and took over management of annual tax filings and state registrations. She also introduced something the organization had never had: a formal, detailed financial presentation to the parent community, walking families through the previous year's actuals and the proposed budget in plain language.
For one longtime parent whose two children had been in the band program for eight years, it was the first time they had ever understood where the money went. That moment of transparency, after nearly a decade of involvement, speaks to what was missing and what has now been built.
The Outcome
DHSBB now has a professional digital presence, sound financial systems, and the beginnings of an operational infrastructure designed to outlast any single volunteer. The work is ongoing, and it is a reflection of what Nionne believes and practices: that every mission-driven organization, regardless of size or budget, deserves systems built to last.
